Identificación de InteresadosStakeholder Identification

Quién es quién antes de empezar a construirWho's who before you start building

You already signed the Project Charter — but the Charter only mentions the Leader and the Team. Before planning a single task, you need a complete map of every person and group who can affect your project or be affected by it. This is, almost always, the section where students get most confused in their first project.

1

¿Qué es un Interesado (Stakeholder)? What is a Stakeholder?

PMI defines it as any individual, group, or organization that can affect, be affected by, or perceive itself to be affected by a decision, activity, or outcome of the project. That last part is key: you don't need to agree that someone "should" care about your project — if that person believes it affects them, they're already a stakeholder.

In data science, a common mistake is thinking the only stakeholders are "whoever requested the model" and "the technical team." Legal/Compliance (data privacy), the IT/Security team (system access), and even the end customers whose data you use are stakeholders — even if they never attend a single meeting.

2

Los 3 Roles que Más se ConfundenThe 3 Most Confused Roles

Antes de construir tu Matriz de Interesados, deja clarísimos estos tres roles — son la fuente #1 de confusión en un primer proyecto: Before building your Stakeholder Matrix, get these three roles crystal clear — they're the #1 source of confusion in a first project:

🧭

Responsible for day-to-day work: manages scope, time, cost, and risk, and reports to the Sponsor. In a DS project, the PM doesn't have to be whoever writes the most code — their job is to coordinate, not necessarily to program.

👥

Equipo de TrabajoProject Team

Quienes ejecutan el trabajo técnicoWhoever executes the technical work

Data Scientists, Data Engineers, analysts — they do the technical work and report to the PM. They're internal stakeholders of the project, but they don't have authority to approve budget or change scope on their own.

The Sponsor is just another team member who approves things every now and then."

The Sponsor has real hierarchical authority over the project (budget, continuity) — they're not just another member, they decide whether the project exists.

The PM should be the best programmer on the team, because they're the leader."

The PM leads coordination (scope, time, cost, risk, communication) — they may or may not be the one who knows Python best. Both skills are valuable, but they're different roles.

Quick question to tell the three roles apart: "Who pays? → Sponsor. Who coordinates? → PM. Who builds? → Team." If you can't answer all three with different names in your project, it's time to clarify it with your Sponsor before moving on.

Interesados Internos vs. ExternosInternal vs. External Stakeholders

Además del Sponsor, el PM y el Equipo, un proyecto de ciencia de datos casi siempre involucra a más personas de las que el alumno imagina al principio: Beyond the Sponsor, the PM, and the Team, a data science project almost always involves more people than students imagine at first:

🏢 Internos (dentro de la organización)Internal (within the organization)

  • IT / Seguridad de Datos (acceso, infraestructura)IT / Data Security (access, infrastructure)

(tu equipo, IT), ¿quién lo aprueba? To avoid forgetting anyone, mentally walk through the data lifecycle: where does it come from? (customers, vendors), who processes it? (your team, IT), who approves it? (legal, Sponsor), who uses it in the end? (retention team). Every stop on that journey probably has a stakeholder.

Once you've identified all your stakeholders, you need to decide how much attention to give each one — not everyone deserves the same level of communication. PMI's classic tool is the Power/Interest Grid: it classifies each stakeholder by (1) how much power they have to influence the project, and (2) how much interest they have in its outcome.

The most common mistake: treating every stakeholder as "Manage Closely" — that overwhelms the Sponsor with technical detail they don't need, and neglects the retention team who does want to see progress. The grid exists to calibrate your communication, not to treat everyone the same. In the Planning: Stakeholders module we go deeper into the communication strategy for each quadrant.

📖

The Power/Interest grid is still current in PMBOK 8, but it's only one of several stakeholder-mapping techniques — alongside the Power/Influence grid, the Stakeholder Cube, and the Salience Model (power + urgency + legitimacy). PMBOK 8 notes Power/Interest is "useful for small projects or projects with simple relationships" — for large, complex stakeholder communities, the Salience Model tends to be more precise. For Atlas, with ~6 stakeholders, Power/Interest is the right tool.

Artefactos para Identificar InteresadosArtifacts for Stakeholder Identification

These are what you'll build in the next workshop:

📋 1. Registro de Interesados (Stakeholder Register)1. Stakeholder Register

Ejemplo aplicado a Atlas:A master table with every identified stakeholder, their role, and how they'll be engaged. Example applied to Atlas:

Build the Stakeholder Register before finishing the Charter — it'll help you not forget anyone in the "General Information" section and write a better "Justification," since you'll clearly see who the problem actually hurts.

🧩 Pon a prueba lo aprendidoPut what you've learned to the test

In the next workshop you'll build the full Stakeholder Matrix and Charter for a new data science case.
