Project CharterProject Charter

Note: the uppercase section names (NOMBRE del proyecto, INFORMACIÓN GENERAL, etc.) are literal from the official ITESM format. We don't translate or alter them — that's exactly how they must appear in your deliverable document.

The Project Charter is the document that formally authorizes your project — it's the first real artifact of the Initiating Process Group. Without a signed Charter, there's no authority to spend time or budget. Let's go field by field, using the official format you'll fill out for your own data science project.

1

NOMBRE del proyectoNOMBRE del proyecto

📋 Campo oficialOfficial field

A short name, easy to remember and use in everyday conversation. It's not the project objective — just a label.
Ejemplo AtlasAtlas Example "Proyecto Atlas — Predicción de Fuga de Clientes (Churn) para NovaRetail" "Project Atlas — Customer Churn Prediction for NovaRetail"
💡

A good project name is memorable without reading the whole Charter. Avoid generic names like "Machine Learning Project 1" — they communicate nothing to the rest of the organization.

INFORMACIÓN GENERALINFORMACIÓN GENERAL

📋 Campos oficialesOfficial fields

Líder de Proyecto y correo electrónico · Equipo del Proyecto y correo electrónico(English: "Project Leader and email" · "Project Team and email")

Project Leader: who's accountable for the project's progress and reports to the Sponsor — in a school project, usually the student coordinating the team. Project Team: all members with their email, so any stakeholder knows who to contact.
Ejemplo AtlasAtlas Example Líder: Ana Martínez — ana.martinez@novaretail.com
Equipo: Luis Gómez (Data Engineer) — luis.gomez@novaretail.com; Priya Shah (Data Scientist) — priya.shah@novaretail.com

This format doesn't have a separate "Sponsor" field — in practice, mention the Sponsor (who approves and funds the project) within the Justification, since they're the one identifying or validating the business need.

Tiene tres partes oficiales: This is the Charter's most important section — it connects directly to the Value Focus module you already saw. It has three official parts:

General description of the need(s) and justification(s) giving rise to the project. The official format gives this generic example: "An increase in the % of defective parts has been found and customers have late deliveries…"
"NovaRetail has detected that the monthly customer churn rate rose from 3.1% to 5.2% in the last quarter, representing an estimated loss of $28,000 USD/month in recurring revenue. The retention team currently contacts customers reactively, with no data-driven prioritization."
Write the general objective in a single sentence, with an infinitive verb, third person; it must be measurable, quantifiable, clear, realistic, and achievable. In other words: it must be SMART.
"Reduce NovaRetail's monthly customer churn rate from 5.2% to 4.0% within 4 months, using a predictive model that identifies at-risk customers with a minimum recall of 75%."

This is a technical task, not a business objective. It doesn't say how much churn will drop, by when, or who it matters to.

✅ Objetivo bien redactadoWell-written objective

"Reducir la tasa mensual de churn del 5.2% al 4.0% en 4 meses, mediante un modelo con recall ≥75%.""Reduce the monthly churn rate from 5.2% to 4.0% in 4 months, using a model with recall ≥75%."

Verbo infinitivo ("Reducir"), es medible (5.2%→4.0%), tiene plazo (4 meses) y la métrica técnica aparece solo como condición, no como el fin en sí.Infinitive verb ("Reduce"), it's measurable (5.2%→4.0%), has a deadline (4 months), and the technical metric appears only as a condition, not as the goal itself.

List the expected benefits — remember the Benefit/Value ladder from the previous module. Include financial, operational, and strategic benefits.
• Financial: up to $340,000 USD/year in retained revenue.
• Operational: the retention team prioritizes calls with data, not intuition.
• Strategic: lays the groundwork for reusable data infrastructure for future models (fraud, demand).
4

DESCRIPCIÓN del Proyecto — AlcanceDESCRIPCIÓN del Proyecto — Scope

📋 Campo oficial: AlcanceOfficial field: Scope
Description of up to what the project will develop, how far it will go. At this point in the Charter, it's a high-level paragraph — it's not the detailed WBS yet (that comes in the Planning: Scope module).
"The project covers consolidating historical transaction and customer data, developing and validating a churn prediction model, and deploying it as an internal service feeding a dashboard for the retention team. It does not include automating retention actions (calls, emails) or CRM integration."

✅ Dentro del alcanceIn scope

  • Consolidación y limpieza de datos históricosConsolidation and cleaning of historical data
  • Modelo predictivo de churn entrenado y validadoTrained and validated churn prediction model
  • Dashboard interno de scores de riesgoInternal risk-score dashboard

🚫 Fuera del alcanceOut of scope

  • Automatización de llamadas o correos de retenciónAutomating retention calls or emails
  • Integración directa con el CRMDirect CRM integration
  • Modelos para otros tipos de predicción (fraude, demanda)Models for other prediction types (fraud, demand)
💡

Always write scope as a pair: what's IN and what's OUT. The "out of scope" list prevents the Sponsor from assuming the model "will also make the calls automatically" — that lack of clarity is cause #1 of mid-project conflicts.

METAS INTERMEDIASMETAS INTERMEDIAS

The official format only says: "The goals to be evaluated on an interim basis will be defined." It's a single blank box — with no predefined date columns. This is exactly where students get stuck the most, so let's break it down fully.
⚠️

Aclaración Clave: esto NO es tu GanttKey Clarification: this is NOT your Gantt chart

"Intermediate Goals" are an initial sketch of 4 to 6 big checkpoints, with approximate dates — not a detailed schedule. At this point in the project (Initiating), there's no WBS yet, so a real Gantt with tasks, durations, and owners is impossible. That comes later, in the Planning: Schedule module, after building the Scope and the WBS.

Think of this section as the mile markers on a highway, not the full map of every turn. It helps the Sponsor know, broadly, when to expect news — it doesn't help the technical team manage day-to-day work.

Even though the format only gives a free-text box, we recommend writing it as a simple 3-column table: Intermediate Goal (written as an already-completed state, not an ongoing action) · Estimated Date · Success Criterion.

Writing trick: if your "intermediate goal" starts with a gerund or infinitive verb ("Analyzing data", "Train models"), you're probably describing a task, not a milestone. Always write in past participle ("Data consolidated", "Model selected") — that forces you to think of an already-reached point, not work in progress.

Final deliverables are the tangible, verifiable things handed over at project closing — the acceptance criterion must be objective, not a vague phrase like "that it works well". The official format gives this example: "User manual" → "Printed Word document… delivered on USB".

In data science, don't forget to include the trained model itself as a formal deliverable, not just documents. Teams commonly document everything except the actual technical artifact — and then nobody knows which model version ended up in production.
