De saber quién es quién, a saber qué decirle a cada quién y cuándoFrom knowing who's who, to knowing what to tell each of them and when
In Stakeholder Identification you learned to place everyone on the Power/Interest Grid. That answers who to pay attention to. Now you need to answer what to tell them, how often, and through which channel — and that starts by fully understanding the most important stakeholder of all: the Sponsor.
Estas son sus responsabilidades típicas, traducidas a Atlas: PMBOK 8 is emphatic: an active Sponsor is one of the most determining factors in a project's success. It's not enough for them to sign the Charter — the Sponsor must stay present. These are their typical responsibilities, translated into Atlas:
| Responsabilidad del SponsorSponsor Responsibility | En Atlas: VP de Retención de NovaRetailIn Atlas: NovaRetail's VP of Retention |
|---|---|
| Iniciar el proyecto y definir el caso de negocioInitiate the project and define the business case | Detectó el aumento de churn y solicitó el proyectoDetected the churn increase and requested the project |
| Aprobar el Charter y sus cambiosApprove the Charter and its changes | Firmó el Charter de Atlas y su Objetivo SMARTSigned Atlas's Charter and its SMART Objective |
| Asignar y empoderar al PMAssign and empower the PM | Designó a Ana Martínez con autoridad real sobre el equipoDesignated Ana Martínez with real authority over the team |
If your Sponsor rarely responds or has no time for reviews, that's not a minor detail — it's a real project risk (remember the Risk module) that you should log and escalate.
If you knew previous PMBOK editions, "Communications Management" used to be its own knowledge area. PMBOK 8 merged it into the Stakeholders Domain — with good logic: almost all project communication exists to manage a stakeholder, so keeping them separate created duplication.
Poder e Interés te dicen cuánta atención darle a alguien. Pero no te dicen si esa persona está a favor o en contra del proyecto — eso es la actitud, y PMBOK 8 distingue 3 categorías: Power and Interest tell you how much attention to give someone. But they don't tell you whether that person is for or against the project — that's attitude, and PMBOK 8 distinguishes 3 categories:
Is in favor of the project and its outcomes.
Sabe del proyecto pero no toma partido.Knows about the project but doesn't take sides.
Is against it — may actively hinder the project.
A stakeholder with High Power and an Opponent attitude (like IT/Security if not engaged well) is the most dangerous combination in the whole project — they have the authority to block you and don't want to cooperate.
This is the module's central tool — a 5-level engagement spectrum, where you mark where each stakeholder is today (C = Current) and where you need them to be (D = Desired). The gap between C and D is, literally, your communication plan.
IT/Security has the biggest, riskiest gap: moving from Resistant to Supportive requires deliberate work (e.g., involving them from the pipeline's design, not just asking for access at the end). NovaRetail's customers are fine where they are — Unaware → Unaware, no gap, no active communication needed.
PMBOK 8 clasifica toda comunicación de proyecto en 3 métodos: PMBOK 8 classifies all project communication into 3 methods:
Intercambio en tiempo real, en ambas direcciones.Real-time, two-way exchange.
Sent directly — doesn't guarantee it's read.
The stakeholder accesses it at will — for large audiences or complex info.
You may know the classic N(N−1)/2 formula for calculating communication channels among N people — it's a widely used industry and PMP-prep tool, but it doesn't appear as an explicit formula in PMBOK 8's text, which describes it in words: complexity grows with the number of stakeholders (one-to-one, one-to-many, many-to-many).
Everything above converges into one operational document: what each stakeholder needs to know, how often, through which channel, and who's responsible for sending it.

Every row in this table should be justifiable by both the Power/Interest Grid AND the C/D Matrix above — if you're dedicating biweekly interactive meetings to someone with low power and no engagement gap, you're probably over-investing time.
Sending the same detailed technical email to the Sponsor and the retention team — the Sponsor ignores it, the team gets confused.

Avoiding IT/Security because "they always create obstacles," until they block deployment at the end of the project.
Invite IT/Security from the pipeline's design stage, not only when their final approval is needed.
