Seguimiento y ControlMonitoring & Control

Cierra el ciclo: cómo saber si el plan se está cumpliendo — y qué hacer cuando noClosing the loop: how to know if the plan is being met — and what to do when it isn't

You already defined the project (Charter, SMART Objective) and programmed it (WBS, Schedule, Gantt in ProjectLibre). This module closes the loop with the third piece: controlling — comparing what was planned against what's real, and feeding that back into the plan when reality drifts.

The red "feedback" arrow is the part most often forgotten. Controlling isn't just producing a nice report — it's using what you discover to go back to Define: adjust scope, move a date, or replan. A PM who only measures but never adjusts isn't really controlling.

2

La Línea Base: Congelar el Plan para Poder CompararloThe Baseline: Freezing the Plan So You Can Compare It

Ya conoces dos de sus piezas: You can't control against a plan that keeps changing. The Baseline is the approved, "frozen" version of the plan — from that point on, any change requires formal change control. You already know two of its pieces:

In ProjectLibre, "saving the Baseline" is an explicit, deliberate step — if you forget it, the software will have nothing to compare your real progress against, and you'll lose all tracking capability. You'll see this in section 6.

% Completado: la Unidad Básica de Seguimiento% Complete: the Basic Unit of Tracking

Cada tarea del cronograma se actualiza con un % Completado — pero hay una trampa clásica que hay que evitar: Every schedule task gets updated with a % Complete — but there's a classic trap to avoid:

❌ % Completado por tiempo transcurrido% Complete by elapsed time

We're 2 of 4 days into the task, so it's 50% complete" — assumes work progresses perfectly linearly, which is almost never true in data science.

✅ % Completado por trabajo real entregado% Complete by real work delivered

We've trained 2 of the 3 planned baseline models, so it's ~66% complete" — based on tangible deliverables, not the calendar.

💡

In data science this trap is especially dangerous: training a model can "look" 80% done in elapsed time while still sitting at 0% acceptable recall — data work doesn't progress linearly, sometimes it stalls for weeks and then leaps forward.

Así se ve para 3 actividades de Atlas a la fecha de corte de la Semana 6: It's your regular Gantt, with a second bar under each task showing real progress against the planned bar from the Baseline. Here's how it looks for 3 Atlas activities at the Week 6 data date:

Limpiar y validar datosClean and validate data
Realizar EDAPerform EDA
Configurar entorno de cómputoConfigure compute environment
Planeado (Línea Base)Planned (Baseline) Real — atrasadoActual — late Real — adelantadoActual — early
💡

"Clean and validate data" ran long (wider actual bar, shifted right) — this pushes "Perform EDA" to start late too. This is literally the Schedule Variance (SV) you calculated in the Finance module, now seen visually instead of just as a number.

To communicate status to stakeholders who won't read the full Gantt (remember the Stakeholders module), translate tracking into a simple traffic light — anchored to the Charter's Intermediate Goals as natural reporting points:

🟢 VerdeGreen

SPI y CPI ≥ 0.95 — el proyecto va según lo planeado.SPI and CPI ≥ 0.95 — the project is on track.

🟡 AmarilloYellow

SPI o CPI entre 0.80 y 0.95 — hay una desviación que necesita atención, pero es manejable.SPI or CPI between 0.80 and 0.95 — a deviation that needs attention, but is manageable.

🔴 RojoRed

SPI o CPI < 0.80 — desviación seria, requiere escalar al Sponsor y activar el ciclo de retroalimentación hacia Define.SPI or CPI < 0.80 — serious deviation, requires escalating to the Sponsor and activating the feedback loop back to Define.

💡

Remember the Finance module's example: Atlas with CPI=0.86 and SPI=0.80 would be Yellow/Red — exactly the point where the feedback loop must activate before it becomes a crisis.

Cómo Controlar el Proyecto en Project LibreHow to Control the Project in ProjectLibre

Pick up the .pod file from the Schedule workshop. Now you'll use it for real tracking, not just planning.

Del plan al controlFrom plan to control

1

Guarda la Línea BaseSave the Baseline

With your schedule complete, go to Tools → Tracking → Set Baseline — this "freezes" the current plan for future comparisons. Do this before execution starts, never after.

📸Captura 1Screenshot 1El menú de "Set Baseline" antes de confirmar. The "Set Baseline" menu before confirming.
2

📸Captura 2Screenshot 2Una tarea con su % Complete actualizado a un valor distinto de 0 o 100.A task with its % Complete updated to a value other than 0 or 100.
3

The Tracking Gantt showing at least one late and one early task.
4

Interpreten la variaciónInterpret the variance

For every task with a notable deviation, ask: is it a risk already in your Risk Register, or something new that needs adding? That's the feedback loop back to Define.

7

Errores ComunesCommon Mistakes

❌ Olvidar guardar la Línea BaseForgetting to save the Baseline

Starting execution without freezing the plan — afterward it's impossible to know if you're ahead or behind anything.

✅ Línea Base como último paso de planeaciónBaseline as the last planning step

Guárdenla justo antes de la primera reunión de kickoff de ejecución — es literalmente el cierre de "Programa" y el inicio de "Controla".Save it right before the first execution kickoff meeting — it's literally the close of "Program" and the start of "Control".

❌ Medir sin retroalimentarMeasuring without feeding back

Religiously updating % Complete every week, but never adjusting the plan when the numbers are red.

A red light triggers a concrete action: replan, escalate to the Sponsor, or activate an already-defined risk response.
