Waterfall vs. Agile vs. Híbrido — y cómo elegir el correcto para un proyecto de datosWaterfall vs. Agile vs. Hybrid — and how to choose the right one for a data project
Before writing a single line of code or signing a Charter, every Project Manager — and every Data Scientist leading a project — must answer one question: how predictable is this work? The answer determines whether a predictive approach, an adaptive one, or a mix of both is the right call. Let's build that intuition from scratch — this is, out of the whole course, the single most important idea to walk away with.
If "model," "dataset," or "recall" still don't ring a bell, review Data Science in 10 Minutes first — this page uses them as examples, but the module's core idea doesn't depend on them.
First the foundation, then the walls, then the roof. You can't change the order, and the design is fixed from the start with complete, approved blueprints.
You release a first version, test it with real users, adjust, and test again. The final design emerges along the way — it isn't defined all at once.
The plumbing and wiring are done once, in a fixed order, with permits (predictive) — but the tiles and colors are chosen by testing samples and adjusting taste along the way (adaptive).
Si no, sé adaptativo. Don't memorize "data science = hybrid." Memorize the question: do we already know exactly how to do this part, or will we have to find out by trying? If you already know, be predictive. If you don't, be adaptive. Most real projects — in any engineering field — mix both parts, which is why hybrid is so common.
Also called "cascading." Each phase (Initiating, Planning, Executing, Closing) is fully completed before moving to the next. Scope, schedule, and budget are frozen into a baseline from the start.
Think of building a bridge: you can't "iterate" the foundation after the concrete has been poured. Waterfall shines when undoing a step is expensive or impossible.
The project is split into short cycles (sprints, typically 1-4 weeks). Each cycle delivers something functional, gathers real feedback, and the plan is adjusted. Scope is not frozen — it's expected to evolve.
"Entrega algo pequeño rápido, aprende, ajusta, repite.""Deliver something small fast, learn, adjust, repeat."
Data science is, by nature, exploratory: you don't know how accurate a model will be until you train it. That's why modeling almost always benefits from an agile approach, even if the overall project doesn't.
Hybrid isn't "a bit of each, randomly" — it's a deliberate decision about which layer of the project gets which mindset. PMBOK 8 describes it as a continuum, not a separate third box.
Predictive governance (Charter, scope/cost/schedule baseline, phase gates) wrapping an agile execution core (exploration, modeling, and validation sprints).
In Project Atlas (our anchor case), this looks like: NovaRetail and the team sign a Charter with a fixed budget and deadline (Waterfall). Within that frame, the data team tests different models in 2-week sprints (Agile) until finding one that meets the agreed accuracy threshold. At the end, it's formally documented and closed (Waterfall).
No asumas que "híbrido" siempre significa "gobierno predictivo envolviendo ejecución ágil": PMBOK 8 explicitly documents 4 distinct hybrid patterns — Atlas's recipe above is only pattern #3. Don't assume "hybrid" always means "predictive governance wrapping agile execution":
| # | PatrónPattern | EjemploExample |
|---|---|---|
Explore the problem with agile sprints; once the approach is clear, build the final pipeline in one predictive pass. |
The data pipeline is built predictively while, in parallel, modeling progresses in agile sprints. |
Atlas's pattern above: predictive Charter and Closing, with an agile core only in modeling. |
| 4 | Elemento predictivo pequeño dentro de un proyecto mayormente adaptativoSmall predictive element within a mostly adaptive project | Un producto de datos que evoluciona en sprints continuos, salvo una única fase predictiva obligatoria (ej. certificación de cumplimiento regulatorio).A data product that evolves in continuous sprints, except for one mandatory predictive phase (e.g., regulatory compliance certification). |
In fact, Atlas could also be structured as Pattern 2: the data pipeline (predictive, fixed dates) running in parallel — not wrapping — the modeling (agile), if both teams can work simultaneously instead of sequentially.
Typical exam question: "Which focus areas (formerly 'process groups') usually stay predictive even in a hybrid project?" Answer: Initiating and Closing (Charter and formal acceptance). What usually becomes agile is Executing — though, as you saw above, the exact pattern can vary.

→ Waterfall. E.g.: generating a standard monthly report with an already-validated statistical model.
→ Agile. E.g.: an internal hackathon to discover what kind of data insight might interest the business.
→ Hybrid. The most common case in enterprise data science: the Sponsor knows exactly which business problem to solve (churn, fraud, demand) and approves a fixed budget and deadline — but nobody yet knows which model or variables will give the best result. This is precisely the case of Project Atlas.
